That is the question most talent acquisition teams should answer first. Replacing an assessment is rarely the first decision. The first step is understanding the problem, and then determining whether it can be fixed.

Anyone weighing whether to replace a hiring assessment has already spent money on the problem once. Some have spent it twice. If we opened this article by assuming you were eager to revisit this issue, we would have misread the situation.

So the honest place to begin is not with whether another tool is better. It is with what the current tool is actually failing to do.

What is the hiring assessment actually failing to do?

“Is my assessment working?” has no sound answer, and it is likely the wrong first question. We have to understand the problem first. From our work building culture and job specific assessments, as well as ready-to- implement hiring solutions, assessment problems generally fall into two categories. Each calls for a different response.

Implementation is where many assessment programs break down, and it receives far less attention than validity or fairness.

Manager adoption is the quietest challenge. An assessment that predicts performance but that no manager uses has failed, and it will keep failing while the reports continue to land in the applicant tracking system. Nobody escalates it. Hiring managers simply stop looking at the results and go back to their own judgment.

The general manager who raises this first usually says it directly: she does not see a relationship between what the assessment says about a candidate and how that person actually works out. She is not being difficult. She has a report she cannot connect to anything she observes.

“We have seen candidates who interviewed well and moved smoothly through training score in the middle or low range. At the same time, new hires with middle-range scores outperformed strong scorers on the floor.”

An assessment that tells you nothing wastes money. One that runs backward actively selects against the people you need, and it does it at volume, every week, often without anyone noticing.

Is the hiring assessment fixable, or an impasse?

Once you have named the failure, one question decides everything that follows: can the distance between what your assessment does and what you need be closed with the provider you have?

1. It is fixable. The gap is real, and you're confident someone will work on it with you. Replacing the assessment would be an expensive way to solve a solvable problem that might be resolved with training, linkage with new hire data, and adjusting what is measured.
2. There is no path. You have reached an impasse.

An impasse is rarely one dramatic failure. It is the discovery that asking produces nothing at all. Evidence that the tool works gets requested, requested again, and no evidence or a new approach ever arrives. The words that keep coming up in those conversations are proof and support when you need to see those words in action. The organizations that ultimately switch are the ones that never receive them.

Now, some assessment platforms are intentionally built as self-service products. When a self-service tool does not predict performance in your operation, there's probably no consultant, psychologist, or validation team assigned to close the gap. Support, validation, and tailoring the candidate experience are the work that turns a generic product into a tailored selection system. A self-service model may not be built to provide them.

The hiring assessment failure is not unique to restaurants

It shows up in any operation where the person creates the customer experience.

We saw it in a dental group’s call center, from the other side of the change. After the switch, training was transformed. Trainees were committed and engaged, further along on day one, and quicker to demonstrate the steps of service properly.

Different business, same failure. When the customer’s experience is delivered by a person, the tool that selects that person must be fitted to the actual work. A generic instrument can underperform in a dining room for the same reason it underperforms in a call center: it's not measuring the core competencies that drive not only the behaviors that create the guest experience, but the ability to deliver them consistently.

What that looks like in a restaurant

Restaurants feel this harder than most, because three conditions compound at once.

1. Restaurants hire constantly and at volume, so a small selection error produces a large number of poor outcomes.
2. The margin on a mis-hire is thin, because training investment is lost quickly when someone leaves in the first month.
3. Restaurant work demands competence in ways a generic assessment cannot see.

Following multi-step directions during a rush. Recovering a guest who has already decided the night is ruined. Holding standards at 9:40 p.m. with three tables left and a closing list waiting.

A generic workplace assessment may measure conscientiousness in the abstract, or ask candidates to envision a generic work experience. That is not the same as measuring whether someone can deliver accuracy, urgency, and hospitality when three tables land at once.

We saw this with a multi-unit casual dining group whose assessment had been built for retail. It screened well for friendliness and reliability, and on those two things it was not wrong. What it could not see was whether new hires could thrive when they were in the weeds. Their strongest scorers were pleasant and punctual and came apart on a Friday night. Nobody could explain why until we looked at what the tool had actually been asked to measure.

Try this check this week. Take your own assessment, for any job group you are using it for. Can you clearly see how it measures the key demands you expect new hires to meet?

Across validation studies conducted by Corvirtus, candidates who score in the top range of our restaurant assessments are approximately 22 times more likely to be rated top performers by their managers than candidates who score in the bottom range.

That spread is what a selection tool is supposed to produce, and it is the kind of evidence to ask any provider to show you.

Assessment completion rates tell you the quality of your candidate experience

When completion rates fall short, it is easy to assume length is the problem. But they are often a broader candidate experience problem, and this distinction is key to finding the solution.

First, we can't pass on this chance to share one of our core beliefs: a hiring or promotion assessment should not be a double-edged sword. Candidates should not have to suffer so an employer can gain legal defensibility, accurate prediction, better hires, and useful development information. A tool that buys accuracy by taxing the candidate has moved the cost to them and created another problem for the employer.

In addition, as resumes and cover letters become increasingly AI-assisted, hiring teams need independent evidence of how candidates think, how they would handle a situation, and what support they may need to do well. That is an argument for making the assessment meaningful, not simply making it shorter.

Abandonment is front-loaded. Candidates see the assessment and leave. In a study of more than 222,000 job seekers, most of those who quit did so within the first twenty minutes. The risk of dropping out fell the longer someone stayed. Selection system length did not predict abandonment at all.

Our own numbers show the same shape. Across more than 50,000 Corvirtus candidates, abandonment clustered early and most applicants finished.

The candidate experience matters.

• Candidates who were given a longer, more conservative time estimate up front were less likely to abandon the assessment. Systems that promised speed performed worse. Candidates walk away from surprise more than from length. That is what makes a twenty-minute assessment acceptable.

• The question worth answering is why candidates are leaving. Communication and trust-building with the candidate are often the cause.

• Even more basic: do candidates know the reason behind the assessment? Often the assessment was never introduced properly. Nobody set expectations. There was no warm contact from a human, and the candidate had no idea what was happening or why.

• Lastly, expectations also differ by role. Frontline candidates generally expect to be asked to complete something. Management and experienced candidates expect more personal contact, and notice when it is missing.

When should you keep your current assessment?

We provide hiring assessments, so read the next section with that in mind. There are four conditions under which switching is the wrong move, and we would tell you so directly.

1. There is data that it works. Your provider has run a validation study on your people, in your roles, and can show you the results. Proof of that kind is exactly what organizations that ultimately replace a provider often discover they do not have.
2. You have a team that will take care of you. There is a person you call by name, the price is reasonable, and things get fixed when you raise them. That is worth more than a better instrument with nobody behind it.
3. You have trust and an unexplored list of action items. If the relationship is sound, there may be capability you have simply never asked about. Plenty of gaps close with a conversation and a plan.
4. You have history. Seven years on the same assessment is seven years of hires, promotions, departures, and performance with the potential to drive actionable insights from data. That record is a genuine asset. It does not come with you when you leave, and rebuilding it takes time.

What to ask the assessment provider you already have

If you look at that list and are still unsure whether to stay or change providers, ask questions. These questions are aimed at a provider you are already investing in, which makes them different from the eight questions to ask a hiring assessments provider while shopping.

1. Can you show me the validation evidence for the assessment we are using?
2. Who is the person I can reach out to when something is wrong?
3. Can this assessment be tailored — or further tailored— to our job groups, and what would that take?
4. What would it take to raise our completion rate, and is the time estimate we give candidates accurate?
5. More broadly, how could we improve the candidate experience and tackle these persistent challenges we're facing (share what you're seeing around early turnover, new hire performance, readiness to grow)?
6. What have you done for a company like ours that you have not offered us?

Consider the shape of the answers rather than their content. A provider who says a validation study would take four months and cost something has given you a real answer. A provider who cannot give you much of a path forward, or assures you everything performing to standard, is at an impasse.

If the answer is replace the hiring assessment

Switching often costs less than expected, and it helps to understand the shape of the work before deciding.

But, it may not be wise for you to leave your current assessment provider. Replace it when you reach an impasse, meaning that repeated requests for those things produce nothing. A single disappointing quarter is not an impasse, and neither is length on its own. What does it cost to switch hiring assessment providers?

Less than many buyers assume. Implementation typically follows one of three tracks depending on how much must be built from scratch, and the fastest can go live within the first month. The direct work is repointing workflows and training recruiters, which can be delivered live or recorded. The variable that matters most is organizational scale, not complexity. An operation with many departments and report users will feel a light change more than a smaller one feels a heavy change.

What is hiring assessment validation?

Validation is evidence that assessment scores predict key outcomes. Concurrent validation gives the assessment to current employees and compares results with their performance, producing evidence before the tool goes live. Predictive validation uses the assessment with candidates and gathers outcome data over time, often retention first and performance later. Both require effort from the organization. Neither is optional if a provider wants to claim that an assessment predicts anything.

What should a hiring assessment completion rate be?

Investigate anything below 80%. Well-run programs generally sit above 85%. A low completion rate is usually a candidate-experience problem. An assessment should not be a double-edged sword. The candidate should not pay in effort so the employer gains prediction and defensibility. Most often the assessment was never introduced properly, expectations were not set, or the candidate had no human contact. Abandonment is front-loaded. In research across large-scale selection systems, most candidates who quit were gone within the first twenty minutes. The risk of leaving fell the longer someone stayed. The mechanism matters more than the minutes: processes that gave a longer, more conservative time estimate up front produced lower abandonment. That is what makes a twenty-minute assessment acceptable. Shortening is rarely the fix. It also costs you evidence of how a candidate thinks, which an AI-assisted resume no longer provides. Give an honest time estimate and put a person in the process.

Why would a hiring assessment predict the wrong candidates?

Usually because it was never fitted to the work. A generic instrument measures general traits and asks candidates to imagine a workplace that is not yours. In restaurant operations, it may miss following multi-step directions during a rush, recovering an unhappy guest, and holding standards late in a shift.
