The way a leader responds to 360 feedback determines whether people believe being candid was worth it.
A team rated their leader last month. A few people hesitated over the comment box. They wrote the honest thing anyway.
Then the usual happened. The report was debriefed. Three goals went into a document. The organization called it development.
But from where the team sat, nothing changed.
A year later, the next 360 comes back more polite and less honest. People are honest when they believe something will come of it.
In a year of change and uncertainty, we watch our leaders closely. A leader who follows through after a 360 earns the trust she’ll need when tougher news arrives. A leader who ignores feedback teaches people that honesty isn’t worth the risk.
The 360 itself isn’t where trust is won. What happens next is.
“People are honest when they believe something will come of it.”
Short Version
Sharing 360 feedback results with the team comes down to five things. After a 360, a leader should tell her team:
- What she heard
- What surprised her
- What she’ll work on
- What she can and cannot promise
- When she’ll check back
She should not share individual comments, identify raters or promise changes she doesn’t control. Then she has to do something other people can see.
After the 360: Say Something
We all know three versions of this leader.
- One files the report and moves on.
- One sends a thank-you email and says nothing more.
- One returns to the team and says, “Here’s what I heard.”
The third leader is the one people answer honestly for next time.
Research supports what teams already sense. One five-year study found that managers who discussed upward feedback with their direct reports improved more than those who didn’t. They also improved more in the years they held that conversation than in the years they skipped it.
She doesn’t need a presentation or a walk through the report. She needs to acknowledge the risk people took, make her response clear, and say out loud what stays confidential.
| Share with the team | Keep private |
|---|---|
| Major themes | Individual comments |
| One or two things she’ll work on | Who said what |
| What surprised her | Scores by rater group |
| What she can commit to | Details that could identify a rater |
| Thanks and a follow-up plan | The full report |
Match the follow-up to the relationship. A team meeting may be right for direct reports. A one-on-one often works better with a close peer. The format matters less than making sure raters hear what she heard, what she plans to do and when they’ll hear from her again.
A leader might open with:
“I thought I was giving you room. I heard that what you need from me is more clarity about priorities.”
Or:
“I thought decisions were being made collaboratively. I heard that some of you believe the decision is already made before you’re asked.”
Those sentences work because they don’t defend, decode or dilute the feedback. They show that she listened.
The debrief still comes first. Her supervisor, coach or HR partner helps her understand the findings and prepare for the conversation. But the report shouldn’t stay in that room.

Insight Isn’t the Outcome
A leader can have an extraordinary debrief. She can identify three blind spots, choose meaningful goals and leave with a beautifully written development plan.
If the people around her experience the same leader six months later, the process didn’t accomplish much.
Insight isn’t the outcome. Behavior change is.
Learning that peers want more collaboration is a start. The change happens when that insight becomes something other people can see:
- Asking for input before a decision instead of after it
- Addressing a performance problem the week it appears
- Ending every shift meeting with the three priorities everyone should leave with
- Pausing before dismissing an idea or concern
- Explaining why a decision was made when the team’s recommendation wasn’t chosen
These are behaviors. They can be practiced, reinforced and noticed.
That last word matters. The leader may feel she’s communicating more clearly. The real test is whether the people around her experience something different.
Don’t Promise What You Don’t Control
The minute a leader tells her team what she’ll change, she has made a promise, whether she meant to or not.
A leader who names one change and makes it earns more trust than one who announces five goals and drops three.
The trap is sharpest on the frontline. A restaurant general manager or nurse manager hears concerns about staffing, schedules, pay or equipment. Many of those decisions sit above her.
She can still respond. She can say what she heard, who she’ll take it to and when she’ll report back. Then she reports back, even if the answer is no.
What she shouldn’t do is promise a fix she doesn’t control. When it doesn’t arrive, the team doesn’t conclude that organizational change is complicated. They conclude the 360 was theater.
On the frontline, that loss of trust doesn’t stay in the manager’s office. It follows the team onto the floor, the unit and the next shift.
A credible response sounds like this:
“I heard the concern about coverage during the busiest part of the shift. I don’t control our staffing budget, so I can’t promise more positions. I can bring the coverage issue to my leader, see what flexibility we have and update you by our next team meeting.”
That isn’t a promise to fix everything. It’s a promise to follow through.
Make the Change Visible
Start with one early win. In our guide to acting on employee feedback, we recommend finding changes people can experience quickly. The same holds for one leader and her team.
People shouldn’t have to wait for the next 360 to see evidence that the last one mattered.
If the feedback was about unclear priorities, she changes how she closes the next team meeting. If it was about involving people too late, she asks for input before the next decision. If it was about avoiding hard conversations, she addresses the next issue promptly and directly.
The first change doesn’t need to be dramatic. It needs to be visible.
Then she needs a rhythm that keeps the behavior from fading after the first week. Check-ins, team conversations, coaching and personalized nudges turn a moment of insight into lasting development. That’s how a 360 becomes the start of a Growth Journey™ instead of another report in a folder.
Did Anything Actually Change?
Ask the people who experience the leader every day.
Her self-assessment isn’t the test. Neither is whether she completed her action plan. The question is whether the people around her see different behavior.
Check-ins track progress between formal rounds:
- “Are priorities clearer than they were?”
- “Am I asking for your input early enough?”
- “Where am I slipping back into old habits?”
The next 360 asks whether the change lasted.
Across a leadership team, follow-through also shows who is growing. Some leaders go back to their raters, make a visible commitment and keep at it. Some finish the process without changing how they lead. We look for that difference when coaching frontline managers. Development isn’t only what a leader understands. It’s whether she keeps the commitments she made to the people she leads.
Track those commitments with our sample action planning template.
Sometimes, Don’t Share Yet
Sharing back should be the default. Three situations call for a pause.
Wait if confidentiality is shaky. If the group is so small that themes point to individual raters, protect anonymity first. Share the action plan, or only what she’ll work on, without tying it to any comment or group.
Wait if trust is already broken. A 360 conversation won’t repair a larger rupture by itself. After a serious breach, the conversation becomes about that event. Address the breakdown first.
Wait if the leader won’t act. A rushed response does more harm than a thoughtful pause. Finish the debrief, pick one credible commitment, and be ready to follow through. Silence is better than a promise everyone will watch her break.
The same conditions help an organization decide whether it’s ready for a 360 at all. See when to wait in 360-degree feedback for leadership development.

Frequently Asked Questions About Sharing 360 Feedback Results
Should a leader share 360 results with their team?
Yes, in most cases. She shares the major themes, what surprised her, one or two things she’ll work on and when she’ll check back. She doesn’t share individual comments, identify raters or distribute scores by rater group. The goal isn’t to walk the team through the report. It’s to show she heard the feedback and intends to act on it.
What should a leader tell raters after a 360?
What she heard, what surprised her and the one or two things she’ll work on. She thanks them, says what stays confidential and tells them when she’ll follow up. Direct reports may hear it in a team meeting or an email. For peers and close working relationships, a one-on-one often fits better. The format matters less than closing the loop.
How do you follow up with a leader’s raters after a 360?
She reports back on the commitments she made, including issues she had to take to someone with more authority. With people she works closely with, she asks what they’ve noticed and what they’d like to see next. Regular check-ins reinforce new behavior between formal rounds. The next 360 asks the same people whether they’ve seen lasting change.
How long after a 360 should a team see change?
People should see an early, visible change within weeks, even though lasting development takes longer. Build these easy wins into the plan. The first change can be as simple as asking for input earlier, clarifying priorities at the end of every meeting or addressing a problem promptly. No one should have to wait for the next 360 to see that the last one mattered.
How do you share 360 results without breaking confidentiality?
Share themes, not individual comments or identifying details. Don’t reveal scores by rater, and don’t report results for a group so small that individual respondents could be identified. When confidentiality can’t be protected, a third party can summarize broader themes, or the leader can share only what she’s chosen to work on.
Does sharing 360 results with raters make people more honest next time?
It gives them a reason to be. People offer candid feedback when they believe it will be heard and used. When a team sees no response and no visible change, they have less reason to take the same risk again.
